Diagnosis includedDiagnosis and implementation

Diagnosis that ends in the change implemented.

For leadership teams that need the cause named, the change carried through inside their own system, and the result measured against its own baseline.

€55,000 flat · the Diagnosis included · one full cycle

Built for implementation

Built for implementation, not advice.

Most diagnostics end at the recommendation. This one ends at the change running inside your system.

We work with leadership teams that have seen the symptoms, tried a tool or a reorganisation, and still cannot point to a handoff that changed. Operation connects the Diagnosis and the implementation in one scope: the evidence, the interventions co-designed with the people inside the system, the owners inside your company, and the review against the baseline.

Cem Gorer reads the system and rebuilds it. Nothing is handed to a delivery team that was not in the room when the problem was found.

The Diagnosis is included in Operation as stage one. Operation wraps co-design, implementation and measurement around it, at one flat price.

The person who read the system is the person who rebuilds it.

The framework

Four stages, run in sequence.

Unlike a Diagnosis on its own, Operation carries each finding through to a measured result before the next cycle begins.

Stage 101 / 04

Diagnose

The baseline"A fix aimed at a guess is just a more expensive guess."

The full diagnostic runs first. It names the condition, prices it at your own rates, and fixes the baseline that stage four is measured against.

Deliverables
  • Evidence register: facts, interpretations, assumptions, calculations and limits kept separate
  • Commercial-system map: where the condition begins and how its effects travel
  • Financial-consequence model: a figure where the evidence reaches one, a stated gap where it does not
  • Prioritised intervention roadmap, sequenced by cost of inaction
  • Leadership briefing, with the limits beside the conclusions
TimingSix to eight weeks
Stage 202 / 04

Co-design

Agreed interventions"An intervention received from above is abandoned from below."

Findings are reflected back to the people inside the system, and a project group designs the interventions rather than receiving them.

Deliverables
  • A project group formed from the people who work inside the system
  • Decision rights written down, including which decisions never move to the adviser
  • One structural change at a time, sequenced by cost of inaction rather than by ease of shipping
  • Review points fixed before anything changes
TimingAfter the briefing
Stage 303 / 04

Execute

Owners and review points"A change owned by the adviser leaves when the adviser does."

The agreed interventions are put into practice where the cost actually sits, with named owners inside your company.

Deliverables
  • ICP and coverage, role design and incentives, cross-functional handoffs
  • Commercial data and governance cadence
  • Each intervention with an owner inside the organisation and a fixed review point
TimingDepends on what the diagnostic finds
Stage 404 / 04

Evaluate

The measured result"A cycle that closes with nothing outstanding has usually stopped looking."

Results are measured against the diagnosis baseline, so removed cost is confirmed rather than assumed, and what remains feeds the next cycle.

Deliverables
  • Results read against the same measure the baseline used
  • What remains, unresolved and why, carried forward explicitly
  • The intervention designed to hold without supervision
TimingAt the review point fixed in stage two
What it costs

Three scopes, one system underneath.

Every figure is the engagement fee, published. The usual path is the Diagnosis first, then Operation once the figure justifies it; the Diagnosis is included in the Operation price, so continuing costs nothing twice.

Why Operation

Why Operation, not just a Diagnosis.

The finding is carried through

A roadmap nobody executes is a more detailed description of the problem. Here the roadmap is implemented, not handed over.

One change at a time

Interventions run in sequence, by cost of inaction, so each one is measured before the next begins.

Owners inside your company

Every change has a named owner in the organisation and decision rights written down before work starts.

Measured against its own baseline

Removed cost is confirmed against the figure set at diagnosis, rather than assumed from a satisfaction score.

Where this sits

The diagnostic and the execution in one scope.

01

Executive Workshop

Three hours, up to eight people who can change the system, before any evidence is gathered.

You own: The shape of the problem, in writing.

€6,000flat

Credited in full against a Diagnosis commissioned within 30 days.

02

Diagnosis

Usual entry point

Interviews, the operating records you already produce, and your own internal rates.

You own: Five outputs and one decision, not a deck.

€12,000flat

Six to eight weeks from evidence access to the leadership briefing.

03

Build

Strategy, roles, handoffs, process, data, governance and operating cadence.

You own: The first commercial operating model, and the reasoning the next leader inherits.

€30,000flat

For companies selling successfully without a system anyone could hand over.

04

Operation

You are here

The scoped Diagnosis, then implementation of its roadmap inside your own system.

You own: The change implemented, and measured against its own baseline.

€55,000flat

The diagnostic is included in this price rather than added to it.

05

Partnership

Recurring diagnosis, implementation support and capability development, cycle after cycle.

You own: Capability built into your own leaders rather than rented.

€7,500per month

After Operation. Six-month term; a partnership that cannot end has stopped being useful.

06

Training

Sales execution, commercial leadership, system literacy, forecasting discipline and cross-functional coordination.

You own: A standard the team can apply without us.

€8,000flat

Applies where the capability gap has already been named.

FAQ

Operation FAQs.

How much does Operation cost?
€55,000 flat, and the Diagnosis is included in it rather than added to it. The alternative entry points are the €6,000 Executive Workshop, the €12,000 Diagnosis on its own, and the €7,500-a-month Partnership where the system needs re-reading on a cycle rather than once.
Do I pay for the Diagnosis separately?
No. The diagnostic is included in the Operation price rather than added to it.
Who actually does the work?
The person who read your system is the person who rebuilds it. Nothing is handed to a delivery team that was not in the room when the problem was found.
How long does Operation take?
The Diagnosis runs six to eight weeks from evidence access to the leadership briefing. What follows depends on what it finds and how deep the intervention has to go, and the review points are fixed before anything changes.
What happens when the engagement ends?
The change is measured against the baseline set at diagnosis, and the intervention is designed to hold without supervision. Where continuity is what you actually need rather than a fix with an end date, Partnership is the more honest option.
