What a founder-led team handled by talking does not survive role separation.
Scale-up is where a single founder-led motion has to split into roles that can be repeated by people who did not invent it. Qualification becomes SDR and AE, discovery becomes a defined handoff, and the split does not automatically preserve what made the original motion work. This is usually where Diagnosis and Operation work together, one to find where the split is leaking, the other to run the corrected version.
Where the strain concentrates once one motion becomes several roles.
One motion splits into several roles
Qualification, discovery, and close used to be one person's judgment call. Once they are split across SDR, AE, and CS, the handoff between them is where quality first starts leaking, usually invisibly.
Rework replaces conversation
What used to get resolved by two people talking now requires a process that was never built, so the same work gets redone by different people who did not know it had already happened.
Repeatable is assumed before it is tested
The motion gets declared repeatable and hiring accelerates against it, before anyone confirms the split actually holds up past the first few reps who learned it directly from the founder.
Trace what changed when one motion became several roles.
The diagnostic tests the full system rather than assuming that coordination or role design is the answer. It reads where the handoffs between SDR, AE, and customer success actually break, which definitions change between teams, and whether the founder's original motion survived being divided across new roles.
Interviews typically include SDRs and AEs at different tenure lengths, since what a rep who learned directly from the founder does differently from a rep hired six months later is often where the gap is clearest. Qualification criteria, ramp materials, and handoff notes are compared against what actually happens on live calls.
Before you assume it is a people problem.
We just split SDR and AE, doesn't that mean we have already scaled the motion?
Is this a hiring problem, do we just need more reps?
Which functions typically get interviewed at this stage?
How is this different from a reorg?

Find out where you sit
Ten questions, two minutes. A first read on which part of your system is carrying the most strain.
The split feels done. Whether the handoff actually holds is what the number settles.
One call, 30 minutes. We will review what is working, what is stalling, and where the cost is actually sitting. You will leave with a concrete next step, whether that is Kihon Labs or not.
